Then you can talk endlessly about behavior. Or you can change the playing field.
Small system interventions sound harmless, but they touch the core. They reduce arbitrariness—not through confrontation, but through form. You make decisions more transparent. You make criteria more explicit. You make roles clearer. And that makes impulsiveness more costly.
It is almost mathematical. In a space without fixed agreements, a strong personality can shape reality. In a space with rhythm and documentation, that same personality suddenly has to run along rails. They can still push, but the train stays on track.
Psychodynamically, this is containment: the system can hold tension without tension having to occupy people. Instead of fear spreading through gossip, tension can exist in an agenda, a decision list, a rhythm.
Think of a simple decision table with clear questions. Think of one place where decisions are recorded. Think of a dashboard that doesn’t belong to one person, but to the shared mission. Think of an explicit escalation route: when does something go to which table, and why?
The pitfall is real: the leader can hijack the instruments. A dashboard can become a weapon. A decision list can be filled selectively. That is why co-ownership is crucial. Not one administrator, but shared ownership. Not one source of truth that disappears into a drawer, but a source that remains visible.
Don’t make it personal. Make it professional. Your story is not: “I don’t trust you.” Your story is: “We want to execute faster and reduce misunderstandings, so we standardize.”
Today, choose one small form that fits your context. Not everything at once. One thing that removes arbitrariness from the air. Then watch what happens—not only in processes, but in people. You will often notice shoulders dropping a little. Not because the problem is gone, but because there is containment again.
And then ask yourself: which small structural agreement would remove the greatest amount of arbitrariness in your situation?
